The question I kept returning to was this: what if we could pressure-test our strategic assumptions before exposing them to the market?
Over the past several months, I have been experimenting with a methodology I now call Synthetic Persona Testing — the creation of AI-generated buyer personas designed to simulate realistic decision-making behaviour. The objective is both simple and powerful: to test messaging, positioning and pricing logic in a controlled, pre-market environment, so that when campaigns launch, they are built on validated thinking rather than educated guesswork.
The early results have been genuinely encouraging. Here is what the approach looks like in practice.
What Is Synthetic Persona Testing?
Synthetic Persona Testing involves constructing highly detailed, AI-generated representations of the decision-makers within a target account. These are not the familiar one-page persona documents, “Finance Director, mid-market company, values efficiency”, that most teams produce and quietly shelve. They are structured, data-informed models that attempt to simulate how a specific type of buyer actually thinks, prioritises and behaves under pressure.
A well-built synthetic persona includes:
- Professional background, career trajectory and current organisational mandate
- Strategic priorities and the KPIs by which they are judged
- Budget ownership, approval authority and political positioning within the organisation
- Risk appetite, innovation mindset and prior experience with comparable solutions
- Default objections, cognitive biases and the conditions under which they escalate or recede
- Influence dynamics relative to other stakeholders in the buying process
The aim is not to replace real-world validation — it is to create an intelligent simulation layer before campaigns go live. Think of it as a wind tunnel for your B2B strategy: a controlled environment in which you can test assumptions, identify structural weaknesses and refine your approach before the first pound of budget is committed.
A well-specified synthetic persona, given a piece of your marketing copy, will surface objections you had not anticipated, language that lands badly, and value arguments that simply do not connect, often within minutes.
Why Traditional Persona Development Is No Longer Sufficient
Traditional buyer personas are largely static. They are built from CRM data, sales team interviews, win/loss analysis and industry research. All of this is useful. None of it adequately simulates the decision-making tension that governs real B2B purchases.
In complex environments, particularly those involving multiple stakeholders, high contract values and meaningful organisational risk, purchasing decisions are rarely rational or linear. They are shaped by internal politics, budget timing, personal career incentives, peer benchmarking and risk mitigation pressures that shift depending on who is in the room and what is personally at stake.
Conventional personas describe who the buyer is. Synthetic personas attempt to model how they behave when competing pressures collide. That distinction matters enormously when you are trying to predict whether a piece of messaging will create momentum or trigger internal resistance.
What AI makes possible — that was not feasible before — is the ability to simulate that tension at scale, across multiple stakeholder types, in response to specific marketing stimuli, iteratively and quickly. That changes the feedback loop fundamentally.
A Real Example: What I Am Currently Testing
I want to share a concrete example from work I am running at the moment. I will keep certain details deliberately general — the industry, the company type and the specific product are not the point here. What matters is the structure of the experiment and what it surfaced.
The context: a B2B solution historically positioned and sold on efficiency grounds — the classic “reduce operational complexity, save time, lower costs” argument. A reliable frame that has served reasonably well, but one we suspected was leaving commercial potential on the table.

Step 1 — Building the Synthetic Buying Committee
We created four synthetic personas representing the typical stakeholder composition in a target account:
- A commercially driven executive sponsor
- A risk-conscious operational leader
- A financially analytical gatekeeper
- A technically focused evaluator
Each was built with specific KPIs, fear triggers, budget authority levels and weighted influence within the group. We then prompted the AI to simulate internal deliberation — not just individual responses, but the conversation that would happen between these stakeholders when presented with different positioning approaches.
Step 2 — Testing Three Messaging Variants
We ran three positioning narratives through the synthetic committee:
- An efficiency-led narrative focused on cost reduction and process optimisation
- A strategic growth narrative emphasising competitive advantage and scalability
- A risk mitigation narrative built around compliance, resilience and downside protection
For each variant, we evaluated objection frequency, internal conflict levels between personas, budget approval likelihood, perceived implementation risk and estimated time-to-consensus.
The finding was not what I expected. The efficiency narrative triggered resistance from the executive sponsor, who felt the message undersold the strategic opportunity. The growth narrative created enthusiasm but also scepticism — particularly from the financial gatekeeper, who wanted evidence of mechanism, not just promise of outcome.
The risk mitigation narrative, which we had not originally prioritised, performed best across the committee as a whole. It reduced internal friction, aligned competing stakeholder priorities and accelerated simulated approval probability. It was not our instinctive choice. That is precisely why the simulation was valuable.
The most useful output was not a recommendation. It was a set of specific objections, language sensitivities and stakeholder tensions we had not previously articulated — all of which shaped how we briefed the sales team and structured the campaign.
Step 3 — Pricing Sensitivity Modelling
We ran a parallel simulation across three pricing tiers and two packaging models. The synthetic committee responses were instructive:
- The lower-tier option created suspicion around capability rather than enthusiasm around accessibility
- The mid-tier model aligned most closely with perceived value credibility across all stakeholder types
- The premium tier was acceptable — but only when paired with explicit risk-reduction guarantees and downside-protection language
We also identified meaningful sensitivity around the word “cost” versus “investment protection” — a framing distinction the synthetic personas flagged clearly, and that subsequently shaped how pricing was presented in all external materials.
What Happened When We Launched
After refining messaging and packaging based on the simulation outputs, we ran a pilot campaign. It is still early, and I will not overstate what the data shows. But the directional signals have been encouraging:
The reduction in early-stage friction correlates clearly with the refinements made during the simulation phase. The messaging is sharper, the pricing narrative is more credible, and the sales team went into market with considerably greater confidence.
How to Build a Synthetic Persona That Is Actually Useful
The quality of the output depends almost entirely on the quality of the input. A vague persona produces vague responses. A well-constructed one produces something you can genuinely act on.
When building synthetic personas, I focus on specifying:
- What the persona is measured on and who they answer to — not just their job title
- The organisational environment: growth stage, budget pressure, decision-making culture
- Their prior experience with solutions in your category, including any negative associations
- Their internal political position: champion, sceptic, gatekeeper or passive evaluator?
- The specific language they would use to describe the problem — and the language that would make them distrust you
- What a successful outcome looks like for them personally, not just organisationally
In terms of prompting technique, I find it most valuable to ask the persona to think out loud as they engage with content — not simply to rate it, but to articulate their reasoning, their hesitations and the questions it raises. That is where the actionable signal lives.
Running adversarial sessions is also worthwhile: asking the persona to identify specifically what feels weak, unconvincing or confusing. This tends to surface issues that a more neutral evaluation misses entirely.
What Synthetic Persona Testing Cannot Do
I want to be clear-eyed about the limitations. Synthetic personas are simulations. They reflect patterns in training data, not the lived experience of a specific individual navigating a specific moment inside a specific organisation.
They can miss cultural nuances, sector-specific context and the idiosyncratic ways that real buying groups reach decisions. They are only as good as the assumptions you build into them — if your persona construction is based on weak market knowledge, the model will faithfully simulate those weak assumptions.
And they cannot replace the signal that comes from genuine human interaction. A well-run customer interview, a candid conversation with a lost prospect, a discovery call that goes off-script — these remain irreplaceable. Synthetic Persona Testing sits upstream of that work, not in place of it.
Why This Matters for the Future of B2B Marketing
As AI becomes embedded in professional workflows, buyers increasingly rely on digital tools to filter, evaluate and synthesise vendor information. We are no longer marketing only to humans, but also to the systems that support their decision-making. Synthetic Persona Testing is, in part, a preparation for that shift.
It also changes the quality of internal conversation. When you can run a proposed message through a synthetic persona during a planning session, the debate shifts from opinion-based “I think this will resonate” to something more grounded: here is how a representative buyer is likely to respond, and here is why. That is a more productive conversation to be having before launch.
Innovation in marketing does not always require larger budgets. Often, it requires better thinking frameworks — ones that force clarity before commitment.
A Final Thought
Synthetic Persona Testing has changed how I approach campaign validation. It has helped me surface hidden assumptions, stress-test strategic blind spots and arrive at launch with greater confidence and sharper alignment between marketing and sales.
It is not a shortcut. It requires genuine investment in understanding your buyers well enough to model them credibly. But for those willing to put in that thinking, it offers something genuinely valuable: the ability to test intelligently before you scale.
The B2B marketing teams that will have a competitive advantage in the next few years will not necessarily be the ones with the largest budgets. They will be the ones that learn fastest — and that increasingly means learning before they go to market, not after.
